Dave mentions at every opportunity that five hours is all he needs. In afternoon meetings his head sinks toward the table and his colleagues trade looks that Dave never sees, because he is asleep.
He has no exceptional genes. What he has is an exceptionally poor read on his own performance, which among the chronically underslept is closer to a rule than an exception. That is what makes the question "how many hours of sleep do I actually need" harder than it looks: the one person there is little point asking is you.
The guidance is a range, not a target number
When international expert panels worked through the available research on sleep duration in 2015, they arrived at seven to nine hours for adults between eighteen and sixty-four. Not eight. A range, because the data do not point to a single correct number, they point to a band that the overwhelming majority of people fall inside.
Eight hours caught on as folk wisdom largely because the arithmetic is tidy. A third of the day goes to sleep and the rest divides up somehow. An average is not a prescription, though. One person wakes rested after seven, another needs nine and spends years feeling lazy about it while doing nothing more than respecting their own physiology.
Then there is a detail almost everyone misses: the range describes time actually spent asleep, not time spent in bed. Even a healthy sleeper takes a few minutes to drop off, surfaces briefly during the night and lies there a while in the morning. Eight hours between lights out and the alarm therefore works out at roughly seven and a half hours of sleep. Set aside exactly seven hours in bed, assume you have hit the bottom of the recommendation, and you are in fact below it.
Individual differences are real and nobody disputes them. They are simply smaller than people would like. When someone insists that five hours does the job, they are far more often describing a habit than a need.
Short sleepers exist. You are almost certainly not one
This is the part that fans of the five-hour night quote most eagerly, though usually only half of it. Genuine short sleepers really do exist. The team of Ying-Hui Fu at the University of California, San Francisco described a family in 2009 whose members slept around six hours, felt fresh on it, and carried a mutation in a gene involved in running the internal clock. Further genes with a similar effect turned up later.
The second half of the report reads worse. This is rare genetic equipment, not a lifestyle you can acquire through practice. And natural short sleepers are fairly easy to spot: they do not catch up at weekends, the alarm clock is more of a formality for them, daytime sleepiness does not ambush them, and coffee is a drink rather than fuel. They are not people who sleep little and function in spite of it. They are people who sleep little and lack nothing.
Dave ticks exactly one box on that list: he sleeps five hours. On Saturday he gets up at eleven, he commutes with a thermos and by Friday afternoon he is useless. That is not a short sleeper. That is a man with a sleep debt he has grown used to.
What sleep debt does to performance
The most quoted experiment on this was led by Hans Van Dongen with colleagues and published in 2003. Participants spent two weeks in a laboratory with an assigned time in bed: four, six or eight hours. Another group went through several nights with no sleep at all. Everyone had their attention and reaction times measured repeatedly.
The six-hour group did unexpectedly badly. After fourteen days their attention scores were comparable to people who had spent two full nights without sleep. Six hours a night sounds like a sensible compromise for a busy life. In the measured numbers it looks like a weekend spent awake.
The most interesting finding sat elsewhere. Participants on restricted sleep rated their own sleepiness only slightly worse than at the start, while their performance kept sliding. The subjective feeling levelled off after a few days, the objective performance did not. Put plainly, you get used to the sensation, not to the damage. Which is why Dave insists in perfectly good faith that five hours suits him. From where he sits, it genuinely looks that way.
It is worth naming what breaks first in tests like these. Rarely intelligence or the capacity for complicated reasoning, which holds up surprisingly long. What gives way is the stability of attention. An underslept person can produce full-strength work for a short stretch, only with ever more frequent lapses lasting a second or two that they never notice. Writing an email, that costs nothing. Behind the wheel or at a machine, one such second can decide everything.
Sleep debt therefore has an awkward property: it cannot be estimated from the inside. Nor is it repaid in one long night, because after a longer stretch of restriction the return to baseline performance takes more than a single weekend in bed. Trim an hour a day across the week and you will not recover it by sleeping until noon on Saturday, however good you feel afterwards. That feeling is precisely the quantity that misleads the most.
Working out how much you personally need
There is a test that costs nothing and requires only a holiday. Two weeks without an alarm, no fixed morning commitments and, if possible, some restraint with alcohol in the evenings. Throw the first week away. That week mostly repays the debt and you will sleep more than you need. The second week is the one that matters: how much your body takes when you leave it alone.
Until then several signals can be read even in an ordinary working week:
- You fall asleep suspiciously fast. Dropping off anywhere within ten minutes is no badge of good sleep. A rested person takes more like fifteen to twenty minutes. Anyone who goes under on the bus before finishing a paragraph is usually short of sleep.
- The weekend gap. Work out how much longer you sleep on Saturday than on a weekday. An hour is ordinary. Two or more means you are cutting into your sleep regularly during the week, and that gap between the working and the free schedule forms the core of social jetlag.
- Hitting snooze. Someone who sleeps enough often wakes just before the alarm, because the body memorises the rising time and gets there first. Snoozing as a routine means the alarm is pulling you out of a sleep stage in full swing.
Try answering in specifics: how many of your last ten working mornings did you manage without hitting snooze? If it is fewer than half, you have the answer to the question in the title without booking any holiday.
More useful than a one-off estimate is a two-week log. Note the time you switch the light off, the time you get up, and one mark from one to five for how well you held your attention that day. After a fortnight a pattern tends to emerge that nobody expected, such as the worst days following not the shortest nights but the nights with the latest sleep onset. Paper has one advantage over a feeling: it does not get used to anything.
Eight broken hours are not eight hours
Duration is only one of three dimensions. The other two, continuity and regularity, count for more in the result than is usually admitted.
Eight hours interrupted by waking, by trips to a child's room or by snoring next to you deliver less than seven hours in one piece. Deep sleep and the dreaming stages need continuous blocks, and every awakening chops the cycle apart. The app on your phone will still happily show you eight hours, because what it mainly measures is time spent in bed.
Regularity is underrated even further. Research from recent years suggests that a steady bedtime and rising time predict health markers at least as well as duration on its own. Seven hours at the same time every day is generally a better bet than six on weekdays and ten at the weekend, even when the totals match. And a short nap? It does not wipe out the debt. Twenty minutes after lunch will not replace an hour missing from the night, but it can bring attention back to a usable level for several hours. Age shifts the need, though not the way folklore claims
Recommended ranges do move across a lifetime, just not as dramatically as the folk wisdom about old people barely sleeping and teenagers being lazy would have it.

The thickest layer of myth sits over the teenage years. The American researcher Mary Carskadon showed repeatedly in her work that the need for sleep does not drop at puberty. A fifteen-year-old needs roughly what a ten-year-old needs, somewhere around nine hours. What shifts is the timing: the internal clock moves later, so sleep naturally starts later. Add lessons beginning at eight and you have a generation sitting the first test of the day at a point when their bodies are still biologically in the middle of the night.
Among older people the misunderstanding runs the other way. The more accurate description is that the ability to sleep changes, not the need for sleep. Sleep moves into earlier hours, gets lighter and breaks up more often, so someone in their seventies spends about as long in bed as before but sleeps less of it. The recommended range drops only slightly. What drops is how much of it the body can take in one piece.
How much is only half the question
The other half is when. Seven hours laid down against your own rhythm yields less than seven hours laid down in line with it. The lark forcing herself to work until midnight and the owl hauled out of bed by an alarm at five both have the same number on paper as everyone else, and both wake up in pieces.
